Plan an IVR replacement around one call reason

A practical path from a menu branch to a testable conversation, with a fallback at every step.

Name the problem and its impact

Start with a specific operating problem: callers reaching the wrong team, repeated intake, or routine inquiries taking time from complex cases. Ask for a recent example and identify the extra work it created.

Investigate why it happened before choosing a solution. A confusing menu, missing context, an unavailable destination, and an unresolved service issue need different changes. Record what the buyer wants to improve and how they would recognize a useful result.

Map the existing call journey

Choose one reason people call, then write down every step from the initial greeting to the final destination. Include the questions asked, information collected, systems consulted, and points where callers repeat themselves.

Use a sample of appropriately handled call records or conversations with your service team to check the map. Record the current failure cases alongside the successful path.

Define a narrow first scope

  • Choose one call reason and a clear destination.
  • List what the agent may answer, ask, look up, or change.
  • Specify the information a human needs at handoff.
  • Define the fallback for uncertainty, unavailable systems, and explicit requests for a person.

Keep the first pilot reversible

Plan a limited route or controlled test group with your telephony team. Confirm how to send callers back to the existing service path if the new route fails. Validate provider support and configuration before assuming a particular rollout approach is available.

Test the conversation in a browser first, then test the actual phone route separately. Browser success does not establish caller-ID handling, transfer completion, audio quality, or the behavior of a destination queue.

Agree on the decision before the pilot

Choose acceptance criteria with the people who own the service. Record the baseline, sample size, review method, and observation period. Include incorrect routing, repeated questions, human assistance, and uncompleted tasks.

Decide in advance which results mean expand, refine, or roll back. A pilot should answer a business question, not simply demonstrate that an AI agent can speak.

Put it into practice.
